Onboarding Academy — 90-Day Program Map (VanDijk Logistics, chilled receiving)

The spine of this program is one metric: Time-to-Productivity (TTP) — days until a new receiver handles chilled loads solo at quality parity with veterans.

Baseline: 41 days (median of last 3 cohorts, measured retroactively from scan-log + error data). Target: 26 days.

Every phase below states which TTP driver it attacks. The four drivers: knowledge fluency · environment navigation · confidence · error-recovery. A week that cannot name its driver does not belong in this program.

Phase 1 — Dock-ready (d1–5) · drivers: confidence + environment navigation

Objective: survive week 1 oriented, not overwhelmed. The cold, the noise and the pace of the dock are the first thing that kills onboarding (see failure mode 1) — so week 1 is designed as orientation therapy, not content delivery.

Phase 2 — Supervised flows (d6–20) · drivers: knowledge fluency + error-recovery

Objective: run full receiving flows with the buddy within arm's reach, and learn to fail loudly.

Phase 3 — Solo-with-net (d21–35) · drivers: confidence + knowledge fluency

Objective: solo work with a radio, not a shadow — and the program's formal checkpoint.

Phase 4 — Full parity (d36–41) · driver: confidence

Objective: the net comes off, and TTP day is recorded, not assumed.

Phase 5 — Growth track (d42–90) · all four drivers — the retention engine

Objective: hold people past the danger window. Parity is not the finish line; a receiver who reaches parity and then plateaus is a quit waiting to happen (failure mode 5).

What changed since Kit 1 (artifact continuity note)

Kit 1 built the certification module and the explainer as standalone artifacts. In this program they are named, scheduled components: the explainer is pinned to d1-before-dock-entry, the module's attempts are scheduled (diagnostic d4, certification d28) instead of ad-hoc, and its item-level remediation feeds the borderline-case deck. Same assets, new architecture — the difference between having content and having a curriculum.
